The GFF Cargo Bike is a case study focused on developing a strategic business model for the GFF (GKN) Factory Collective, supporting its entry into the cargo bike market for last‑mile logistics.

The project combines the collective’s manufacturing know-how with an entrepreneurial vision aimed at more sustainable, accessible mobility that fits the growing number of LTZs and pedestrian areas in Italian cities.

Through a PESTEL analysis, market study and Porter’s Five Forces, the work identifies a B2B target (logistics operators, large-scale retail, small businesses, craft workshops) and maps direct, indirect and substitute competitors, highlighting strong growth potential for e‑cargo bikes and the role of public incentives up to €1,000. The analysis also includes product benchmarking, supplier mapping (such as Simoncini for the frames) and the definition of an Ideal Customer Profile to steer sales and marketing activities more effectively.

The proposed cargo bike is built around a cost-conscious yet efficient concept: a bent stainless steel frame that minimizes welding, city‑optimized dimensions and a load capacity of up to 200 kg. The loading system is modular, with three main configurations (rigid box, refrigerated box, open platform) designed for couriers, food service and catering, and promotional or volumetric transport uses.

The case study further develops a detailed bill of materials, a complete business plan and three economic scenarios (best, average, worst), demonstrating the project’s financial sustainability under different market conditions. In this way, the GFF cargo bike is framed not only as a product, but as a strategic tool to strengthen the collective’s identity, turning a symbol of workers’ struggle and reindustrialisation into a concrete proposal for the ecological transition of urban logistics.
